What's Inside the Calculator

The calculator has five interactive tabs — one for each training type — plus a Summary Dashboard that aggregates all your results. The Summary panel gives you ROI%, benefit-cost ratio, and payback period in one view, ready to share with stakeholders.

All five ROI results in one view. Green/amber/red status indicators based on whether ROI meets your target threshold (you set the target).

Tab 2

Onboarding ROI

Calculates ROI from time-to-productivity improvement. Enter: current days to productivity, target days, number of annual hires, daily loaded labour cost.

Tab 3

Compliance ROI

Calculates ROI from incident rate reduction. Enter: baseline incident count, target incident count, cost per incident, programme cost.

Sales Training ROI

Calculates ROI from conversion rate improvement. Enter: team size, monthly opportunity volume, current conversion rate, target conversion rate, average deal value.

Calculates ROI from error rate reduction. Enter: monthly transaction volume, current error rate, target error rate, cost per error.

How the Calculator Works

Phillips ROI Formula

ROI% = ((Benefits – Costs) ÷ Costs) × 100

Benefit-Cost Ratio

BCR = Benefits ÷ Costs

Payback Period

Months = Costs ÷ (Monthly Benefit)

Each calculator includes two scenarios: conservative (25% benefit attribution to training) and realistic (50% attribution). You can override the attribution percentage for any scenario.

How to Use the Calculator

Open Tab 2–6 for your training type

Find the tab that matches the training you are measuring — onboarding, compliance, sales, technical, or customer service.

Enter yellow-highlighted cells only

The calculator uses yellow highlighting for input cells. All other cells contain formulas — do not edit them.

Enter your baseline data first

The calculator needs your before numbers: current incident rate, current conversion rate, current error rate. Pull these from your CRM, HRIS, or quality system.

Set your target numbers

Enter the performance level you expect the training to achieve. Use conservative assumptions — a number you are confident you can hit, not the best-case scenario.

Review Tab 1 for the summary

Tab 1 pulls results from all five calculators automatically. Set your ROI target threshold (default: 50%) to see the status indicators.

Use Tab 7 to build your management report

Copy the Tab 7 summary into your presentation. It is pre-formatted for non-financial audiences.
